Walk into almost any mid-sized or large enterprise office today, and you will find something that did not exist in meaningful quantities three years ago. At desk after desk, across departments, employees are interacting with AI tools their IT department has not approved, does not know about, and in some cases has no visibility into whatsoever. This is shadow AI. It has become one of the defining operational risks of the current enterprise technology landscape.

The pattern is not difficult to understand. AI tools have become genuinely useful for a wide range of everyday work. Marketing managers use generative AI to draft campaign copy. What Modern Approaches Look Like

The organizations making the most credible progress on managing shadow AI are building visibility-first programs. They integrate with identity providers to see which AI tools employees are authenticating into. They connect with major AI platforms through administrative APIs to understand usage patterns at the account level. They combine expense and corporate card data to identify AI-related transactions that traditional procurement tracking misses. The result is a comprehensive picture of what AI is actually happening in the environment, which becomes the foundation for everything else.

With that visibility in place, these programs then triage. High-risk shadow AI, particularly tools handling sensitive data, gets prioritized for immediate review and either sanctioning or replacement. Broadly useful shadow AI gets fast-tracked for formal approval, often with enterprise agreements that improve economics and controls. Low-value shadow AI gets phased out through communication and better alternatives rather than through blocking.

The philosophical shift matters. The goal is not to eliminate shadow AI. The goal is to ensure that every AI tool in use has been seen, assessed, and either sanctioned or replaced with something better. Employees continue to get the productivity benefits. The organization gets the oversight it needs. Both sides win.

This cultural work is what turns shadow AI from an adversarial dynamic into a collaborative one. When employees believe that bringing a new AI tool to IT’s attention will result in either quick approval or a reasonable alternative, they participate in governance voluntarily. When they believe it will result in delay and refusal, they route around.
